Big difference. Let me walk you through them. → Summarized P&L, Balance Sheet, and Cash Flows The big three. Custom mappings across any time period. If your leadership can't see these in one view, you're making them work too hard. And trust me, they'll let you know. → Budget vs Actuals This is where the real conversations happen. Variances, trends, what's off and why. I've never worked with a company that didn't need this one. Not once. → KPI Dashboard The 8 metrics that actually matter. Compared against prior period and prior year. No fluff, no vanity numbers. Just the stuff people make decisions with. → Comparison Financials P&L with custom mappings against prior period and prior year. One glance tells you if things are getting better or worse. Your board will love you for this one. → Profit Margins Gross, operating, net. All in one place. If you're not tracking margin trends, you're flying blind. I learned this the hard way early in my career. → Executive Summary Dashboard P&L and cash flows with custom commentary. This is the one the board actually reads. Everything else? They skim. This one they study. → Cash Out Dashboard Projected cash out date, current cash, monthly burn, runway remaining. If you're a startup, this one isn't optional. It's survival. → SaaS Metrics MRR, ARR, churn, retention. If you're running a subscription business, these numbers run your life. You probably check them more than your text messages. Here's the thing most finance teams get wrong. They build way more dashboards than anyone needs. Dozens of tabs, fancy charts, color everywhere. Then wonder why nobody looks at them.     Defining business-relevant KPIs for your dashboard can be a tricky task. Here is an example I encountered in my early career: 🎯 We were tasked with building a status dashboard for the warehouse management of a large e-commerce company. Together with the stakeholders, we identified the backlog in days as an important KPI that helps them decide on their capacity planning. The backlog should show a relationship between the unprocessed order pool and the next day's average daily processing capacity. We were happy to find an outbound backlog metric ready to be used in our BI system. After a quick review over several days, it looked like we had just found what we needed, so we included the metric in our dashboard. 🚨 Shortly after, our stakeholders complained that the numbers were extremely off compared to the business reality. We soon figured out that while the open order pool items were correct, the assumed average capacity was not. The BI system only contained the actual processed volumes instead of the planned future capacities. Due to the volatile nature of e-commerce, this definition difference of past vs. future values could lead to a completely opposite representation of the current backlog. With one definition, we showed a dramatic backlog of over 5 days, while the correct one would have been a healthy 0.5 days. 🔧 We were able to fix the metric by implementing a process to upload the planned capacities. 𝗟𝗲𝘀𝘀𝗼𝗻𝘀 𝗹𝗲𝗮𝗿𝗻𝗲𝗱: 1. Always check with the stakeholders to understand how they interpret the KPI.     2. Never assume that the number looks good. Check the definition, and if you are unsure, build your own metrics.     3. If you must choose between different definitions, choose the ones that best align with the stakeholder's decision.     Most billing dashboards show numbers. This one shows structure. Instead of forcing users to read through tables or guess proportions, the design answers two questions instantly: What’s the total billing? Where is it coming from? Here are the intentional design decisions that make this work: 1. Total anchored at the center: The total sits in the middle- exactly where the eye goes first. Users don’t need to calculate anything. The main KPI is established before the breakdown even begins. 2. Visual hierarchy shows contribution instantly Example: Surgery has the largest arc, followed by Consultation, then Diagnostics. Even without numbers, the ranking is obvious. That’s good hierarchy doing its job. 3. Color builds association, not decoration: Each category has one clear color repeated across icon and segment. No gradients. No unnecessary accents. Color helps recognition, not distraction. 4. Legend acts like a precision layer: The right panel doesn’t just name categories- it shows exact dollar values. Executives get a quick scan. Finance teams get accurate numbers. One layout serves both. This KPI focuses on distribution- not trends, not comparisons, not growth. While exploring Power BI capabilities, I discovered a creative workaround to add detailed tooltips to KPI cards - something that's not natively supported! The Challenge 🎯 Standard KPI cards in Power BI lack the ability to show comprehensive tooltip information, limiting user interaction and data exploration.     At the end of every quarter, Sandra has the same challenge. As the Commercial Analytics Lead at Nestlé Nigeria, she's responsible for preparing performance reports for management. The problem isn't the reporting itself. The problem is that the data comes from different regions. For Q1, sales reports arrived from the North, South-West, and South-East regions as separate CSV files. Each region maintained its own report, which meant slight differences in formatting, naming conventions, and data quality. Before management could answer questions like: • Which region generated the most revenue? • Which products performed best? • Who were the top-performing sales representatives? • How did revenue trend throughout the quarter? The data first had to be prepared. This project started with three regional sales datasets. Using Power Query, I imported the files, standardized the structure, corrected data types, cleaned inconsistencies, and appended all three datasets into a single master table. Once the foundation was in place, I created additional fields to support analysis, including: • Revenue • Profit • Profit Margin • Week Number • Month Name • Performance Indicators With the transformed dataset ready, the next step was analysis. Before building any visuals, I summarized the data using PivotTables to identify the key insights and answer the business questions that mattered most. Only after the analysis phase did I move into dashboard design. I wireframed the layout, defined the KPI structure, selected the appropriate visualizations, and built an interactive dashboard featuring: • Revenue, Profit, Quantity, and Transaction KPIs • Revenue by Channel and Category • Top Performing Sales Representatives • Best Selling Products • Weekly Revenue Trends • Interactive filters for Region, Month, and Sales Representative What began as three separate CSV files became a centralized reporting solution capable of delivering insights in seconds. One lesson I keep reinforcing in my classes: Most people think dashboards start with charts. They don't. Dashboards start with clean data, a structured process, and the right business questions.     Most businesses drown in metrics. Too many KPIs. Too many dashboards. Too much noise. The result? • Teams lose focus • Leaders chase symptoms, not signals • Time is spent updating charts, not solving problems Here’s the truth: You don’t need more data. You need the right few metrics that actually drive performance. Here’s a simple 5-step approach I use to help teams cut through the clutter: 1. Inventory everything – List all the metrics, who uses them, and why. 2. Map to purpose – If it doesn’t support a decision or priority, kill it. 3. Identify the vital few – Pick 3–5 metrics per function that truly move the needle. 4. Build a tiered system – Align top-level KPIs to functional and front-line measures. 5. Eliminate, consolidate, automate – Make room for insight, not reporting theater. Bonus Tip: Run a quarterly “Metric Clean-Up” session—if a metric doesn’t drive action or decision-making, it’s a candidate for retirement. Leading vs. Lagging Check: Ask yourself: Does this metric help us influence the future (leading)? Or just tell us what already happened (lagging)? Small-multiples to scan KPIs left→right without hunting for context. Spotlight: the KPI card with color bars (vs Target, Baseline, Previous Year) This one’s the MVP for decision speed: Three stacked bars (Target, Baseline, Previous Year) with the current value overlaid—instant visual ranking. Color tells status, not style: one accent for “current,” muted benchmarks for the rest. Dual deltas (%, absolute) next to each comparison so you know both magnitude and money.     Business leaders don’t open a dashboard to admire charts. They open it to answer three things fast: → Are we okay? → What changed? → Where do I act? This one by Alice McKnight, MPH actually respects that. 1️⃣ First — it answers “are we okay?” in about two seconds. The five tiles are the five levers that run a retail business: Sales, Profit, Margin, Volume, Demand. Not vanity metrics. Not 18 KPIs. Just the operating heartbeat. I don’t have to hunt across tabs or remember definitions. My eyes scan left-to-right and I immediately know performance: revenue down, profit down, volume slightly down, margin up. That already tells a story: pricing or mix improved but demand softened. 2️⃣ Second — it shows change, not just numbers. Every card gives me comparison context (PM + MoM). That’s critical. A number without direction is useless to a decision-maker. $8,656 profit means nothing. “-10.7% MoM while sales -28%” means efficiency improved. Now I’m thinking causes, not values. 3️⃣ Third — trend before detail. The mini time series under each KPI is extremely smart. Executives don’t want tables first. We want pattern recognition first. One glance tells me whether this month is noise or part of a trajectory. Example: orders trending up but sales down → average order value fell. I didn’t calculate that. The dashboard made me notice it. Fourth — built-in diagnosis, not just reporting. The ranked segments at the bottom are gold. Instead of making me click 4 filters, it already answers the first management question: “which customer group is doing this?” So now decisions form naturally: → Consumer drives volume → Corporate losing profit → Home Office high margin but low scale This is the difference between analytics and business thinking, it points me toward action without asking me to explore. 5️⃣ Fifth — interaction is purposeful. “Use bar charts to filter by region” is exactly the right level of optional depth. I can stay high level or drill instantly. No extra navigation, no context switching. Executives hate leaving the page they trust. 6️⃣ Sixth — cognitive load is low. Consistent layout across all cards means my brain learns once and reads five times. Same structure: value → change → trend → drivers. I never re-interpret the UI. That’s why it feels fast. Why this matters commercially: → A good dashboard reduces meetings. → A great dashboard reduces arguments. This one creates shared understanding quickly enough that people will talk about decisions instead of definitions — and that’s the real ROI of BI.
